What do you get when a consultant stops performing and starts telling the truth?

Most compliance programs are not built to work. They are built to finish.

There is a version of this industry where you hire a firm, they produce documentation, an auditor reviews the documentation, you get a certificate, and everyone goes home. That version exists everywhere. It is well-funded, well-staffed, and genuinely useless.

I have spent twenty years in GRC. Long enough to know that the certificate is not the hard part. The hard part is building something that still works when nobody is watching — when the auditor has left, when the consultant has moved on, when the threat has changed and the framework hasn't caught up yet. Most programs don't survive that. Most programs were never designed to.

That's not a critique of the industry. It's an observation about what the industry optimises for. And it's why I started Cyber Matters.

The firm I am building has a specific point of view: compliance is not the goal. Security is the goal. Compliance is how you demonstrate it. That distinction sounds minor until you watch two organisations face the same incident — one that built a program for auditors, and one that built a program for themselves. The outcome is not comparable.
